Firms do not adopt AI because it is fashionable. They adopt AI because it reduces cost, increases speed, improves consistency, and raises output per employee. In competitive markets, work that can be converted into software, agents, or repeatable AI workflows will face automation pressure.
AI does not merely help workers produce more. It helps companies need fewer workers for the same unit of output.
The pattern since 2023 of layoffs combined with rising revenue-per-employee at large technology companies is not anomalous. It is the leading edge of a longer arc.
3. Productivity gains flow through ownership channels
When AI reduces labor intensity, the financial gains are captured through higher margins, stronger platform economics, greater demand for compute, more valuable data and distribution networks, and higher returns to shareholders when cash flow converts into reinvestment, buybacks, or durable growth.
This is the central asymmetry of the AI economy: society benefits in aggregate, but the investable surplus concentrates in the companies and assets that own the scalable systems. The surplus does not return to the workers AI replaces.
4. The path through labor is narrowing
For a generation, the most reliable way for educated knowledge workers to share in technology gains was to be employed by technology companies. Stock-based compensation, rising salaries, and the option of moving between firms gave labor a meaningful share of the productivity surplus.
That path is narrowing. AI is compressing the value of replicable knowledge work in software, research, finance, operations, and other domains that previously offered the strongest compensation. Companies are responding by hiring less, automating more, and concentrating compensation in a smaller core of high-leverage roles. The arithmetic for most knowledge workers is shifting: salary growth is decelerating while productive assets — the same assets the workers' AI tools feed — continue to compound.
The rational response is not to compete harder for the narrowing share of surplus that flows through labor. It is to move to the side of the equation that is widening — ownership.
5. The investment response
The practical response is not to chase every AI application. It is to own the productive public-market assets that compound from the intelligence economy: semiconductors, cloud platforms, software infrastructure, distribution networks, and companies with pricing power and operating leverage.
